How have retailers such as Costco and Trader Joe's achieved industry-leading profits and growth while treating their employees as assets to be maximized rather than costs to be minimized? The answer, says MIT Sloan Professor Zeynep Ton, is an "alternate philosophy" of retail that combines the operational excellence for which LGO students are trained, investment in people, and building customer trust by offering the right amount of selection.

Ton shared her ten-plus years of research on retail labor practices in a recent web seminar with the LGO community titled "How Operations Break the Trade-Off Between Low Prices and Good Jobs." Ton, an adjunct associate professor of operations management who just won an MIT Sloan award for outstanding teaching, is a key contributor to the LGO curriculum as the co-instructor of Introduction to Operations Strategy along with LGO program director Don Rosenfield.

In the webinar, Ton told the story of Janet, a Wal-Mart worker with unstable hours and a big healthcare deductible burden, as an illustration of how most retailers prefer to lower the tangible direct costs of salary and training rather than hope to benefit indirectly in the long-term through investing in staff. But it's not only staff who pay the price for this approach, but also companies and investors, Ton argued. The phenomenon of "phantom stockouts," in which customers can't find items even though they're in the store, is one effect of underinvestment in staff that hits directly at company sales and customer satisfaction.

Based on her study of companies like Costco, Trader Joe's, and Spanish supermarket Mercadona, Ton described a category of "alternate-philosophy retailers" that have led their sectors in profits and growth while also offering better conditions for workers and achieving better customer service. The key components of this alternate approach include:

o	Offering fewer frills and reducing proliferation of product choices
o	Cross-training staff to manage variations in traffic
o	Operating with slack, to allow staff to be part of process and product improvement efforts
o	Following the lead of Toyota and other manufacturers, combining standardization while empowering employees.

Not every retailer can succeed with this approach. As Ton mentioned, even Wal-Mart tried reducing selection in 2009, but she said that doing so without adopting the other aspects of the "alternate philosophy" made the effort unsuccessful.

When asked by webinar participants how to convince executives to take this approach, Ton suggested doing local experiments in stores to gather data, then making sure that the company's values are aligned to this approach and that leaders are committed to sustain this direction.

Noa Ben-Zvi, LGO '14 and Tel Aviv University (Electrical Engineering) '07, talks about her ongoing internship in the central sterile supply department at Massachusetts General Hospital.

MGH is the top-ranked hospital in the USA and has had a partnership with MIT for seven years. In Noa's project, she is looking at the material preferences that surgeons request for different procedures, as part of an effort to reduce waste, lower variability, and ensure efficient material supply throughout the hospital.

Noa discusses how she has applied her LGO summer coursework as well as her Electrical Engineering studies to the data analysis challenges in her project.

For Noa, being part of a team of MIT faculty and students and MGH doctors, nurses, and administrators has been a great experience and gives her the ability to implement her project's findings once they are complete.

Ben Polak, LGO '14 and Haverford College (Physics) '07, describes his ongoing LGO internship at Nike in Beaverton, Oregon.

Ben's project focuses on Nike's retail replenishment process, in particular how they can customize their inventory strategy to deal with the increasing complexity of their global manufacturing and distribution network.

Ben discusses how two courses from his LGO summer curriculum--Systems Optimization and Introduction to Optimization--are proving to be critical support on a daily basis for his exploration of the project. In addition, his course on Logistics Systems allowed him to learn modeling and techniques and theories that he can now apply to real-world data with real implications for the company.

So far, Ben says, his "most interesting findings are subtle understandings of how demand really happens for the company, as well as the real costs of their current inventory strategies."

Ben says that his work will allow Nike "to get a firm understanding of the costs and service level implications of their policies going forward as they work to satisfy consumer demand."

Gold Truong, LGO '14 and Columbia University (Applied Mathematics) '08, talks about her ongoing internship project at Amazon in Seattle.

Gold is working in Amazon's outbound transportation area. She describes her project as very quantitative. It draws on her logistic systems course (taught by Gold's faculty advisor Chris Caplice), especially for forecasting; her LGO Operations Management course (taught by Karen Zheng), helping her think through physical processes and cycle times; and a lot of statistics to see variability among lanes within the Amazon network.

After her first two terms of coursework, Gold said she felt well-prepared for the challenge of her Amazon project. "LGO does a fantastic job of giving us the right tools...I am much more prepared for this than I was prior to LGO."

Gold said she felt valued for the contribution she could make the company, even as an intern. "I'm looking forward to handing this off to Amazon...they are interested in what I have to say academically and in practical terms. It's a strength of both Amazon and LGO that they have built a partnership that allows students to come in and do what we do."
